Process Mapping 101: How to Finally See Your Business Clearly

Ask three people in your business how an order actually gets from enquiry to invoice and you’ll often get three different answers. That gap — between how we think work happens and how it actually happens — is where delays, errors, and frustration live. Process mapping closes the gap.

What is process mapping?

A process map is simply a visual picture of the steps, decisions, and handovers involved in getting something done. It can be as simple as sticky notes on a wall. The point is not a pretty diagram; it’s shared understanding.

Once the whole team can see the process, they can see the problems — and almost always, they already know the solutions.

How to run your first mapping session

  1. Pick one process that hurts. Start where the pain is: late deliveries, invoicing delays, quote turnaround. Define a clear start and end point.
  2. Get the people who do the work in the room. Not just managers. The person who actually processes the order knows where the workarounds are.
  3. Walk the process, don’t guess it. Map what really happens, including the email chasing, the re-keying of data, the waiting. Map the “as is”, warts and all.
  4. Mark the pain points. Where does work wait? Where do errors creep in? Where is information missing? Where is the same data entered twice?
  5. Design the ‘to be’. Only now do you redesign; removing steps that add no value for the customer, clarifying handovers, and agreeing who does what.

Common mistakes to avoid

  • Mapping the ideal instead of the real. If the map doesn’t show the messy workarounds, it’s fiction.
  • Doing it to people rather than with them. A map drawn by a manager alone produces resistance; a map built by the team produces ownership.
  • Stopping at the map. The map is the start. Agree on two or three improvements, assign owners and dates, and review in 30 days.

For SMEs, the return on a single day of mapping is often dramatic. Not because of clever tools, but because it’s usually the first time anyone has looked at the whole process end to end.
